The journey

What happens if you say yes.

The whole engagement, stated in advance: five stages from first call to a provable estate. Each one ends with something you hold and something you can show the people you answer to. No stage begins without the last one’s receipts.

Stage 01Week zero

The conversation.

You bring the workflow AI should run but can’t be trusted with yet: submission intake and clearance, the Excel rater, the bordereaux, the portal rebuild. And the examiner you answer to when it changes. We scope it together. The fee is fixed before anything starts, and the first deliverable review is on the calendar before we write a line.

You holdA scope, a fixed price, and dates.
You showA plan your board can say yes to.
Stage 02Weeks 1–8

The governed first project.

The map reads your estate: read-only, inside your boundary. The reference template stamps your first governed service: security, audit trail, monitoring, and receipts already wired. Agents build inside work orders; your people review and approve every change; bad changes don’t get reviewed, they get blocked. It ends production-acceptable, live in your environment.

You holdThe working software, the evidence pack, and your first receipts.
You showThe board AI progress. The examiners a change record with human names on it.
Stage 03Quarter two

The floor goes in.

The line moves to governed operations, in the mode you choose: we operate it for a benchless team, or your own team takes the controls and we train your operator. Either way you walk at renewal with everything. Deployment lands where your risk sits: your cloud, on-prem, or air-gapped. Your identity stack plugs in; roles and permissions go on the record. And your models become policy: frontier models by API where speed wins, local models where code can’t leave, with every receipt naming the model and prompt that ran.

You holdThe platform inside your walls, the map of your estate, and a model policy in writing.
You showAn AI-adoption story your CISO co-signs.
Stage 04Year one

The factory runs.

Every new service is a stamped copy of the reference template. The hard infrastructure comes for free. Legacy retires on your schedule: ingested, observed, replaced when you choose. The map deepens with every change, so agents stop re-deriving and start trusting. Token costs fall while output climbs. New engineers, and new agents, onboard in minutes. Audit day becomes an export.

You holdA growing governed estate and a record that compounds.
You showThe number that matters: changes shipped, zero ungoverned.
Stage 05Year two +

The substrate.

The backlog that defined the last decade is gone; what remains is a system that answers for itself: every change provable, every commitment backed by the record. And the deal that made this safe to start is still true: the map, the receipts, the software, the logic. Yours, in open, queryable formats. If we ever part ways, the asset stays with you. Walk at renewal with everything. That’s the lock-in, inverted: you stay because it works.

You holdEverything.
You showAnyone. “Show me the receipt” — and you can.
Runs your way

Your walls. Your models.
Your rules.

Your cloud

Private deployment in your own tenancy: your keys, your regions, your controls. Nothing multi-tenant, nothing shared.

On-prem

Inside your data center, beside the systems it governs. Code and evidence never leave the building.

Air-gapped

Fully disconnected operation for the environments that demand it. That’s the architecture, not an add-on tier.

Model routing, as policy

Which model may do what is a gate, not a habit.

Claude, GPT, open-source: API or local. Route frontier models where speed wins and local models where data can’t leave; the boundary between them is written policy, enforced like every other gate.

The record outlives the router

Swap models. Keep the history.

Every receipt names the model and the prompt version that ran, so when a better model ships, you switch, and the record stays whole across the seam. No provider can hold your history hostage.

Models provide the intelligence. The routing, the boundaries, and the proof are yours.

Start at stage one.

One conversation: the workflow, the examiner, the timeline. The fee is fixed before anything starts, and the first review is on your calendar before we write a line.

No newsletter. No drip sequence. Every request gets a real reply within one business day — from someone who can answer it.
